Foundation Models Are Losing Their Monopoly
The foundation-model era is shifting. Diminishing returns on massive pre-training have pushed progress toward fine-tuning, reinforcement learning, and UX. Startups increasingly treat base models as interchangeable commodities and compete on specialized tuning and interfaces. That change could turn big labs into low-margin back-end suppliers unless they adapt.
Why foundation models matter less than they used to
The old assumption that the lab that builds the biggest model will own the AI market is fraying. Conversations with founders and the tone at recent industry events like Boxworks show a clear shift: teams now treat foundation models as interchangeable building blocks and compete on customization and user experience instead.
Why? The early scaling wins from massive pre-training are diminishing. Throwing more compute at pre-training delivers smaller and smaller marginal gains. That leaves post-training work — fine-tuning, prompt engineering, reinforcement learning from human feedback, and product UX — as the fastest path to practical improvements.
The market is already showing this in practice. Startups building coding assistants, image tools, or enterprise data apps often switch between GPT, Claude, Gemini or open-source models mid-product cycle with little user-visible difference. Anthropic’s Claude Code is a recent example: success came from targeted tuning and product integration, not just raw scale.

That isn’t to say big labs are doomed. They hold brand, infrastructure, and large war chests. They also continue to make technical progress and may unlock new domains where a first-mover model advantage matters again. But the days when sheer scale guaranteed a durable commercial moat look over, at least for now.
So what should product teams and leaders do right now? Two practical moves matter most: focus on capturing domain data and invest in post-training workflows that turn generic models into differentiated products. Fine-tuning, targeted RLHF, and tight UX around model outputs give far better ROI than another pre-training sprint.

Think of this like automotive manufacturing. Once basic engines became reliable and widely available, carmakers competed on tuning, safety features, and the driving experience — not on inventing a brand-new internal combustion engine every model year. AI is following a similar path: foundational horsepower matters, but you win at the customer layer.
For investors and policymakers, the shakeout matters too. Valuations based purely on compute supremacy are riskier. Regulation and procurement decisions should focus on capabilities and outcomes rather than who trained the largest model.
In short, the race for ever-larger foundation models is no longer the single defining story of AI. The near-term battleground is at the application layer, where tuning, evaluation, and user experience determine who captures value. Organizations that treat base models as a commodity and invest where customers notice will have the advantage.
